Prompt engineering used to matter. Now the models are smart enough that plain English works. The real unlock is context architecture — giving AI permanent access to your business context so every output builds on the last.

A year or two ago, prompt engineering mattered. Knowing how to structure a prompt, what to include, and what to leave out was an important skill that produced meaningfully better results.

Then the models got smarter. And most of that craft became unnecessary.

Today you can say exactly what you want in plain English and get a good result. The AI is capable enough that clear intention is sufficient.

So if prompting is no longer the bottleneck, what is?

Business context. Specifically: giving AI access to your business context — a library of documentation, processes, history, and preferences, held in a single source of truth, that AI can draw on every time it works.

That's what makes results consistent, and each output build on the last. But more than that, it's what makes the difference between the generic AI content everyone is producing, and work that's specific to your business, your positioning, your experience, that only you could have generated.

Where Prompt Engineering Plateaus

You know something is wrong when you spend more time refining the prompt than you would have spent doing the task yourself.

You go back and forth, tweak the wording, add more instructions. The output gets marginally better and then plateaus again.

The AI doesn't know your business. It doesn't know how you write, what your clients care about, what's already been tried, or what good looks like for your specific situation. So you compensate by stuffing all of that into the prompt — and doing it again from scratch every single time.

The scale of that gap is bigger than most people realize.

According to IBM research, traditional LLMs only account for around 1% of an organization's enterprise data.

The other 99% — the meeting notes, the deal history, the client context, the process documentation — is invisible to the AI unless you deliberately surface it. And up to 90% of that untapped data is unstructured, meaning it doesn't sit neatly in a database ready to be queried. It's scattered, siloed, and largely inaccessible.

That's the real cost of prompt engineering at scale. Not the time spent on any individual prompt, but the cumulative overhead of re-explaining your business to the AI on every task, for every team member, indefinitely.

There's no compounding, and no consistency. Just prompts.

What is Context Architecture?

Context architecture is the system that makes your business knowledge available to AI automatically, without you manually supplying it each time.

The output stops depending on how well you briefed the AI today, and depends on how well you've built the system that informs it permanently.

It has three components:

  1. Data sources — Where does your business knowledge live? Meeting notes, deal records, client history, process documentation. This is the raw material. Most companies have it scattered across a dozen tools with no connective tissue.
  2. Structure — Raw data isn't context. Structured data is. The difference is whether the AI can reliably find, parse, and use the information. A Notion database with consistent fields and naming conventions is usable context for AI.
  3. Access layers — How do your AI agents actually reach the data? A standing connection between your agents and your databases means agents retrieve what they need, when they need it, without a human in the middle.

Get these three right and something changes. The AI stops needing instruction on every task. It already knows the background, your preferences, and what happened on the last call.

Our Stack

We run three AI agents on a stack built around two tools: Notion and Claude Code.

Notion: the context layer

Every piece of business knowledge that matters lives here in structured databases.

Lead records. Deal history. Client notes. Meeting notes from every call. Process documentation. ICP profiles. When an agent needs to know something about a prospect, a deal, or how we like to work, it's in Notion.

The structure is deliberate — consistent fields, clear naming, no orphaned pages. This is the part most people underestimate. The way data is organized determines whether agents can actually use it. A field named "Company Size" that sometimes says "50-100", sometimes "mid-market", and sometimes gets left blank isn't context — it's noise.

We spent time upfront making the structure airtight, and that investment pays back on every single task the agents run.

The agents have a standing API connection to the databases. They don't wait to be told what to look up. They pull what they need, when they need it.

Claude Code: the execution layer

This is where the agents actually run. Claude Code reads from Notion, reasons about what it finds, and gets to work — researching and summarizing leads, drafting outreach emails and follow-ups, preparing call briefs before meetings, and keeping Notion records updated as deals move through the pipeline.

The agents trigger in three ways depending on the task. Some run on a schedule — every morning the pipeline gets reviewed, deals get updated, and anything that needs attention surfaces in Slack before the day starts. Some are event-driven — a new lead enters Notion and the research agent kicks off automatically. And some we kick off manually when a specific piece of work needs doing.

The agents do the work — the research, the drafting, the analysis — but outputs land in Slack for review before anything happens. We approve, edit, or redirect. That approval layer is what makes the whole system trustworthy enough to actually rely on. The agents handle the volume. We handle the judgment.

Slack: the collaboration layer

Each agent has a dedicated channel. Outputs land there — formatted consistently, every time. Context at the top. The work in the middle. A clear prompt at the bottom: approve, edit, or redirect.

We don't go hunting for what needs attention. It comes to us. And because everything runs through Slack channels rather than direct messages, the full history is auditable. If we want to see every piece of work a specific agent produced last month, we scroll up. No black boxes. No decisions that can't be traced.

That's the full stack. Three tools. A standing connection between them. The agents run. We make judgment calls.

Building Your Context Architecture

Building a context architecture requires intention — deciding that your business knowledge deserves a proper home, and that your AI deserves access to it.

Most companies already have more of the raw material than they realize. The work is less about creating information from scratch and more about organizing what exists, connecting it properly, and giving your agents a way to reach it.

Here's how we did it.

Step 1: Audit your context

Before you build anything, inventory what your AI needs to do its job. For a sales agent: lead data, company research, call notes, proposal history. For an ops agent: process docs, team structure, project status. Write the list. Most people discover their context is either missing entirely or trapped in silos — spread across tools that don't talk to each other, with no unified view. IBM identifies data silos as the single greatest barrier to AI performance, and in our experience that holds true even at small company scale. The problem isn't that the data doesn't exist. It's that it's everywhere and nowhere at the same time.

Step 2: Centralize and structure

Pick one place for each type of information and build it properly. Notion works well because it supports relational databases — you can link deals to companies, companies to contacts, contacts to call notes. The goal is AI-ready data: clean, consistent, and structured so agents can actually use it. The investment here is mostly upfront. Spend a week building the structure properly and you won't have to rebuild it.

Step 3: Connect your systems

Give your agents API access to your databases. This is the step most people skip, defaulting instead to copy-pasting context into prompts. A standing connection means agents always have current information. Copy-pasting means they have whatever you remembered to include at the moment you wrote the prompt. These produce very different results.

Step 4: Orchestrate with agents

Once context is structured and accessible, agents become genuinely useful. They're not running on whatever you put in the prompt — they're running on everything you've built up over time. This is where autonomy becomes real. An agent with good context doesn't need hand-holding. It can work a full pipeline, draft a full proposal, run a full report without you supervising every step.

Why Context Architecture Compounds (And Prompt Engineering Doesn't)

The models have already done the hard work of understanding you. Plain English works. The prompt engineering problem is largely solved.

What isn't solved, for most companies, is consistency. Why does the AI nail it one day and miss the next? Why does output vary across team members? Why does every task feel like starting from zero?

There's no single source of truth the AI can draw on. No library of documentation that tells it who you are, how you work, and what good looks like for your business.

Context architecture fixes that. When AI has access to everything — your processes, your history, your preferences, your previous work — each new output builds on the last. The system compounds. It gets more useful over time without getting more expensive.

Prompt engineering asks: "How do we tell the AI exactly what to do?"

Context architecture asks: "How do we give the AI everything it needs to already know?"

The first is a treadmill. The second is a foundation.

Stop refining prompts. Start building context. The compounding effect — consistent outputs, autonomous agents, AI that actually knows your business — will change how you think about this technology entirely.
